Most CEOs aren’t hitting quota this year. That’s not a prediction, it’s the scoreboard.
Tough Fact
76% of sales reps are missing quota so far in 2025. This isn’t an anomaly. It’s a full-on epidemic. source
It's a Trend
Nearly 50% of venture-backed SaaS companies missed their Q1 2025 revenue targets. This isn’t a tough quarter, it’s a trendline. source
If you or your head of sales claims “there’s still time,” you’re playing Revenue Roulette, and Q3 is where luck stops calling your name. MidAugust isn’t a checkpoint, it’s a crossroads. You either reset now or brace for blame later.
1. The Wake-Up Call: You’re Way Behind…Here’s how Far
Trust your instincts. When almost no one is on plan, even if they are still holding out for a late-year miracle, you’re unlikely to hit budget. If you missed Q1 by 9% and Q2 by 11%, you’re not “behind”, you’re buried. According to market benchmarks, companies with that kind of slippage recover less than 20% of lost revenue in the second half. That means even if you’re scrubbing every late-stage opportunity, you’re still likely to close well below plan. Every day you ignore this reality, you’re just rolling towards a worse 2026 downhill.
2. Why Q4 Won’t Save You
By November, deal velocity dries up, buying committees go dark, budgets get locked, discretionary spending halts, and decision-makers slip into a holiday mindset. B2B win rates drop by 40%, strategic investments get clipped, boards start demanding cuts to marketing, and hiring freezes. That means every deal you’re counting on is leaking, and every pipeline stage you’ve dressed up with assumptions is slipping.
If your sales engine is still a fantasy by mid-November, you’re not fixing it, you’re faking your way to January, and unless something changes now, you are dragging that dead weight and dysfunction into 2026.
3. What Real CEOs Do in August
Skip the pep talk and get surgical. Win rates fall by 40% in Q4 across most B2B cycles due to delays, buyer fatigue, and holiday churn. (Source: HubSpot Sales Trends). Deals with multithreaded buying committees (3+ decision-makers) take 42% longer to close after October. (Source: Gartner). Accept your current reality but refuse to go down without a fight and, more importantly, reset your approach to 2026 planning.
- Score your team: How many reps can truly close in Q4? If you don’t know, you’re flying blind. Identify triggers that can entice fence-sitting clients to close this fiscal.
- Run a bottom-up reforecast: According to McKinsey, high-performing orgs that reforecast monthly outperform their peers by up to 18% revenue growth YoY. That’s not a process tweak, that’s a sales culture of accountability. Quit accepting fantasy spreadsheets. Make sure your CRM is working for you to give you the insights and data to make the right decisions.
- Kill the noise: Pause every initiative that doesn’t lead directly to closed revenue. Consider replacing your bottom 20% performers now so new hires have time to impact Q1. Check in with your key clients to learn what you could be doing better to close more business. CEO’s should speak to the highest decision-makers from your top 10 clients 2X/year to maintain direct communication and to see around corners your reps might miss.
- Check your comp plan: If it doesn’t fuel urgency, it feeds complacency. Most sales plans encourage salespeople to ease off the gas when they are close to 80% of goal. Their lifestyle choices will account for salary plus a chunk of the commission, but closing the gap to hitting 100% isn’t typically a material impact on their personal finances. In contrast, many companies earn the majority of their margin when they hit 80-100% of budget, once fixed costs are covered. Motivate the behaviors that lead to sales, not just the sales. If your team isn’t in the habit of doing the small daily tasks that lead to overall success, a carrot can go a long way to embed these leading indicators into your sales culture. Consider a rolling 12-month sales plan to avoid the peaks and valleys of a traditional January-December sales cycle.
4. Your gut knew in May. You just weren’t listening.
You’re not behind because of one bad quarter or one floundering rep, you’re behind because no one had the guts to say: this isn’t working when it started to become obvious. Call the shot. Own the miss. Rebuild with a better strategy.
This isn’t about panic, it’s about pattern recognition. Until you admit what’s broken, you’re not leading, you’re watering a plastic plant. Salesforce says that the average B2B sales cycle now exceeds 150 days, and 65% of deals stall or die mid-funnel. If you’re not realigning to this market condition you’re not planning, you’re guessing. Most teams spend Q3 chasing deals there will never close. Lean into your teams to get to the “no”. Sandbagging the pipeline will keep some of the pressure off your reps so they can enjoy their summer. This is the prefect time for you to “cover for them” on some of their big deals. When the CEO or VP of sales checks in to be “helpful” while the rep is on vacation, a client who was hesitant to deliver the bad news to their hard-working, optimistic rep will often cut to the chase with a senior leader. This will not only give you a more accurate forecast, but ask the right questions and you will have a better idea of what to do differently to win more deals next year.
5. Your Next Level Move
As a CEO, you shouldn’t have to be a sales expert to know if your team is performing. If you’re not sure what to fix (your head of sales, the comp plan, the CRM, your pipeline), this is probably both a system problem and a people problem. Leaders who reset now don’t just salvage what’s left of Q4, they prime Q1. Sales teams that reforecast and restructure mid-year deliver up to 18% higher revenue growth in Q1 compared to those who wait until closer to January. Here’s how you march into January with strength, not excuses:
- Treat August and September to pressure-test 2026 against actual 2025 performance, not last year’s budget fantasy.
- Set expectations with your board and your team about what next year must look like before they get set for you.
- Don’t start firing people…yet. But if you don’t intervene this quarter, you’ll be replacing them in Q2 next year when your “May gut check” kicks in again.
This isn’t about “finishing strong” at this point. It’s about walking into 2026 aligned, awake, and unburdened by delusion. If you’re ready to stop guessing and start fixing, we should talk. Make the call now or start prepping for the Q1 apology tour.
